Our client is a global commercial insurance joint venture: a partnership between two leading international carriers, formed to serve corporate and commercial clients worldwide. At inception, the venture inherited the expertise of its parent organizations but needed to build its own operational infrastructure from the ground up. iTechCloud Solution partnered with the client to design and deliver that infrastructure on Salesforce, integrated with Synatic for document automation and Box for secure document sharing across the venture's distributed network of brokers, agents, underwriters, clients and partners.

The result is a modern, cloud-native insurance operations platform. It replaces manual, siloed processes with automated workflows, unifies data across the organization into a single system of record, and provides the scalability, security and transparency the venture needs to operate at global scale. The platform has since underpinned the client's recognition as a leader in digital insurance transformation.

The client

A global insurance venture, built on the expertise of its parents.

Our client is a global commercial insurance joint venture: a partnership between two leading international carriers formed to serve large corporate and commercial accounts at a worldwide scale. The venture combines decades of underwriting expertise from each parent organization and operates through a distributed network of brokers, agents and underwriters serving multinational clients across multiple geographies.

That shape, a new entity built on established parent expertise and operating globally from day one, creates a specific kind of operational challenge. The venture had the people, the underwriting knowledge, the client relationships and the market credibility of its founders. What it did not yet have was its own operational infrastructure to run that business at scale. Every joint venture of this kind faces the same question in its first years: how do you build operations that match the ambition of the business they support?

iTechCloud was engaged to answer that question in the venture's technology and operations layer: to design and deliver the platform that would carry the business forward.

The situation

Operations improvised from spreadsheets and email.

At the point we were engaged, the venture was running on improvised infrastructure. Data lived in spreadsheets and inboxes. Documents moved by email attachment. Teams in different geographies had limited visibility into each other's work. Every operational process, from the simplest field update to the most consequential policy decision, was carried out manually. The business worked, but it worked despite the infrastructure, not because of it.

The eight operational problems the insurance venture faced before the Salesforce platform

Specifically, the client's operations suffered from eight interlocking problems:

  • Inefficient data management. Collection, storage and retrieval were time-consuming and error-prone. There was no single system of record and no reliable way to answer basic questions about the state of the business.
  • Limited accessibility. Information and documents were difficult to access and share across teams and locations, hindering collaboration and decision-making for a business that was global by design.
  • Lack of automation. Repetitive tasks such as data entry, policy processing, task assignment and email follow-up required significant manual effort, consuming the time of expensive people on work that should have been handled by the system.
  • Inconsistent communication. Without a unified platform for communication and document sharing, it was hard to keep interactions with clients, brokers and partners transparent and consistent across geographies.
  • Difficulty scaling. Manual processes were a hard ceiling on how fast the venture could grow its client base, geographic footprint or product lines.
  • Manual documentation. All documentation was handled by hand, introducing delays, errors and inefficiencies into record-keeping, policy issuance and claims management.
  • Lack of transparency. Without a centralized system it was difficult to see client interactions, policy details and claims processing, a gap that risked misunderstandings with clients and disputes with brokers.
  • Insufficient security. The improvised infrastructure lacked the enterprise-grade controls needed to protect sensitive client data and proprietary underwriting information, a critical gap for a business built on client trust.

Any one of these problems would have been manageable in isolation. Together, they were a structural constraint on everything the venture wanted to do next.

Our approach

One platform for data, workflow and collaboration.

The eight problems the venture faced were not eight separate problems. They were symptoms of a single underlying gap: the absence of a shared operational platform. Solve that gap, and most of the symptoms resolve together. Fail to solve it, and no amount of local optimization would fix the business.

We selected Salesforce as the foundation, for three reasons specific to the client's situation. First, cloud-native data storage addressed the accessibility and scalability constraints at a stroke: teams anywhere in the world could work from the same system of record, and the platform scales with the business rather than against it. Second, Salesforce's native automation meant the manual workflows draining the venture's time could be handled declaratively, with configuration rather than code, keeping maintenance costs down over time. Third, the platform's enterprise-grade security addressed the client-data concerns at a layer the venture would otherwise have had to build itself.

Around that core, we designed an integration-first architecture. Salesforce would hold the system of record and the workflow engine, but documents would live in Box, because insurance operations run on documents and Box's secure sharing with external parties was a materially better fit than Salesforce's native document handling. Document generation (quotes, binders, policies, correspondence) would be orchestrated through Synatic, giving the venture a modern document automation engine deeply integrated with the Salesforce record data.

The principle running through all of this: build the operational layer the venture needed today, in a way that would scale with the venture as it grew, rather than solve this quarter's problems with tools that would become next year's constraints.

What we built

A unified Salesforce platform integrated with Synatic and Box.

The platform is organized around five tightly integrated capabilities: a unified data foundation, a workflow automation engine, Synatic-powered document generation, Box-based document sharing, and the security and governance controls appropriate to a regulated global insurance business. Each capability was useful on its own; together, they replaced the venture's improvised infrastructure with a modern operational platform.

Salesforce as the unified data foundation

We designed and built the Salesforce data model to carry the full operational life of a commercial insurance account: brokers and agencies, clients and their legal entities, underwriters and underwriting teams, submissions, quotes, binders, policies, endorsements and claims. All data is stored in Salesforce's cloud-based environment, organized into objects and fields that reflect the venture's actual business processes. The result is a single system of record where the state of any account, policy or interaction can be found in one place, rather than reconstructed from scattered emails and spreadsheets.

Workflow automation across the operational lifecycle

We built the venture's recurring operational workflows directly into the platform. Automated field updates keep data consistent as records move through their lifecycle. Automated task creation and assignment route work to the right person at the right moment without manual allocation. Email notifications handle the communications that previously relied on people remembering to send them. Routine work that used to consume significant time across the organization is now handled by the platform, freeing expert time for the judgment-dependent work only people can do.

Document generation via Synatic integration

Insurance operations run on documents (quotes, binders, policies, endorsements, correspondence), and the venture's manual document processes were a major source of friction. We integrated Salesforce with Synatic to automate document generation end to end. When a user takes an action in Salesforce that needs a document, such as generating a quote for a broker, binding coverage for a client or issuing an endorsement, Synatic produces it from the live record data, formatted to the venture's standards, and makes it available where it's needed. What previously required manual drafting and formatting now happens as a by-product of the workflow.

Secure document sharing via Box integration

Alongside document generation, we integrated Salesforce with Box as the document storage and sharing layer. Documents generated through Synatic, and documents uploaded by brokers, clients or underwriters, live in Box folders linked to the right Salesforce records. Access controls ensure brokers see only their accounts, clients see only their policies, and partners see only what they are authorized to see. Real-time sharing means a document generated for a broker is available to that broker immediately, with no manual send-and-wait cycle, and a full audit trail of who accessed what and when.

Enterprise security, transparency and scalability

Across the platform, we implemented the security and governance controls a regulated global insurance business needs: role-based access, field-level security, audit logging, and encryption of sensitive data at rest and in transit. Transparency was built in by design: every client interaction, policy change and stage of claims processing is visible to the people who need to see it, and auditable for regulators who may need to review it. And because the platform is cloud-native from the ground up, the venture now has operational infrastructure that scales with the business rather than constraining it.

The platform did not just solve a technology problem. It changed how the venture operates: from a business running on improvised infrastructure to one running on a platform designed for how global commercial insurance actually works.

Improved data management

The venture now operates on a single, cloud-based system of record. Data collection, storage and retrieval are efficient and reliable, and any question about the business (an account, a book of business, a region's performance) can be answered from one place, with confidence in the numbers.

Enhanced global accessibility

Teams anywhere in the world access the same data on the same platform. Underwriters working with a broker in one region have the same view as support teams in another, and collaboration happens inside a shared system with the context already present.

Streamlined automation

Field updates, task creation and assignment, routine notifications and document generation are handled by the platform. The time reclaimed went into the work only experienced underwriters, brokers and operations people can do, and the productivity gains have compounded over time.

Efficient document handling

Salesforce for records, Synatic for document generation and Box for sharing have reduced manual documentation to a fraction of its previous volume. Quotes, binders, policies and correspondence come from live data and are shared securely, with a full audit trail.

Scalability achieved

Growing the client base, expanding into new geographies or adding product lines no longer means scaling manual processes in proportion. The scalability constraint built into every earlier process has been removed.

Increased transparency

Client interactions, policy details and claims progress are visible to the people who need them, in real time. Brokers and clients can see their own records, which has improved those relationships, and leadership can spot issues early.

The venture's platform modernization has since been recognized by a major industry analyst body as an exemplar of digital transformation in insurance, reflecting both the venture's ambition and the execution of the program behind it.

How the engagement actually ran.
